Why You’re the Key to Social Media Success

social media is about you 232x300 Why Youre the Key to Social Media SuccessThe biggest obstacle standing in the way of companies’ embrace of social media isn’t the tools, or measurement confusion, or even being able to make the time to do it day-to-day. The biggest obstacle is corporate culture.

New research from White Horse of 104 companies found that in 86% of companies, executives are not using social media. How can you instruct your team to implement and operate something that has so much potential to immediately win (or lose) customer hearts and minds, if you’ve never used it yourself? Would a company launch a major television campaign if the CEO had never watched TV?

Until executives move beyond the notion that social media is somehow for the rabble, and not for them – that somehow they are too old, too non-techie, too erudite to utilize something as juvenile as Twitter (which evokes the manic texting of their junior high-aged daughters), we’re never going to see full (or even majority) social media adoption in corporations.

Social Media? Never Heard Of It

This is of course a situation that is most acute in B2B, where White Horse found that 60% of companies either have low executive interest in social media, or have modest interest but a lack of education. This makes no sense. If anything, social media is MORE important for B2B companies than it is for B2C companies. Most B2B companies have fewer customers, so the opinions of each are magnified. Also, many B2B purchases are heavily researched, providing a real success path for content creation and socially-derived thought leadership. Lastly, the people factor is huge. You often are buying in part because of the service and personnel of the company in question. For whom is it more important to have a humanizing social media presence? A B2B software company, or Skittles?

Somehow, thousands of B2B companies seem to have come to the conclusion that because they aren’t being mentioned 65 times per hour on Twitter, that social media doesn’t matter to them, or their customers. The problems with that are clearly one of culture (truly believing that every customer is a reporter), and of definition (thinking that social media is somehow driven by Twitter and Facebook).

Be Your Own White Knight

I know this blog is called Convince & Convert, and originally I thought that was a perfect description for the social media and real-time business revolution.

But now I realize that it’s not.

I can’t convince companies that this makes sense, because even though I’m a pretty hype-free character (by consultant standards), I’m not viewed as objective by your CEO. And she’s right. I’m not going to tell your company that social media is pointless and “not for them” because that’s simply not true. Social media is (or will be) for every company, because customers will eventually flat-out demand that you interact with them there (the same way they previously insisted on interaction via phone and email).

But the job of arm twisting and education can’t come from outside. You can’t rely solely on me or any other consultant or agency to turn the tide in your organization. No stack of case studies or conference road trips will do it, either. It has to come from you. You have to do the convincing and the converting within the walls of your company. If you don’t have the obvious social chatter about your brand, you have to make the case that content creation will drive search, which drives traffic, which drives sales. You have to work on a pilot program – maybe even in secret – to show social media’s impact on customer satisfaction. You have to train a select few of your salespeople to build business by demonstrating category expertise in social outposts.

Do You Believe?

There’s only one precursor to successful social media adoption, and that’s believing that it will work. Too many companies are “experimenting” with social media because they feel they have to, not because they want to do so. And that’s a recipe for finding flaws and bailing out at the first sign of smoke.

Unlike every other form of marketing and communication ever devised, you can’t treat social media like taking medicine – something that you do when you have to, and only because someone told you so. The impacts and effects of social media are too broad for that. And the guarantee that you will fail at some point is too iron-clad for you to pull up stakes the first time someone posts a negative comment on your blog.

The company has to believe that it’s inherently a positive for your company to get involved, from the CEO on down, and that’s a lesson that only you can teach, however long it takes.

As Olivier already stated, this is the crux of the matter and many of our clients are faced with the culture issue not the skills / ROI barrier…

Jay, this is outstanding. Red Chair was born out of this exact same realization – that executives need to become familiar with this stuff at their level – and still, we're a very long way from making the integration process as smooth as it could be. Your TV analogy is spot on. Your B2B observation is also spot on, and is evidence that you actually work with B2B companies as opposed to just talking about theory.

This is by far one of your most astute and important posts yet.

Now this is more like it; something that is *real world* and capable of being understood by business and those people like myself who, when discussing social media as tool for business, here the constant noise that it is simply irrelevant. I was surprised(ish) about the B2B findings; but not so surprised. The cultural one is a tricky point and I think until more businesses starting getting their people on the bus it is going to be a slow adoption process. Thanks again for the post.

This is a good one, Jay!

There seems to be a catch 22 going on in that if the CEO isn't sold on social media (as many aren't yet) then they won't approve the staff to spend the time learning about integration and measurement…which would give them the tools to prove its worth. I like the idea of secret or stealth programs, but won't these be hamstrung a bit by the fact they have to operate under the radar and won't be getting the resources or time to make them work?

Having said that, I am seeing more C suite execs wanting to learn about social media which is encouraging, but I get the feeling we are still very much in the education phase with most organisations.

    thanks for sharing

Great post. I think it's sad that so many C-Suite execs and “higher-ups” seems hesitant or even against implementing social media practices into their organizations. And I know that there are nay-sayers with every new communications tool and I think that is also sad. Companies that refused to evolve and appreciate how culture changed around them are the ones that were doomed (i.e. telegraph service).

It is important that, as marketers and business-owners, we know what business we are in and we are in the communications business. That means we have an obligation to communicate most effectively with our audiences. If communication is most effective in a press release, so be it, but if it is most effective via social media tools, that should be just as viable an option to a marketing or PR department.

Thanks for this post and I hope people take your advice to heart and start looking for ways to convince themselves and convert the culture around them.

If I had to make a prediction, I'd say within two years we'll see social media skills appearing on competency requirements for management, if not executives. I wonder if social media training will be added to corporate continuing education programs. Or, will we have to wait for the prevalence of these skills among the ranks to occur through turnover and attrition? Thanks, Jay, for bringing this up.

I've been fortunate in that my company higher-ups have been all for testing the social media waters, and it has evolved into a very fun and creative full-time gig. The only problem I've encountered is the trepidation associated with personal blogs. Right now we are shying away from use of personal pronouns in order to maintain a more formal business tone. It doesn't seem to hamper traffic, but I do wonder how a blog can grow in its readership if the personal connection isn't there.

An old, wise CEO once shared his feeling regarding innovation: “pioneers bleed”. I find far too many organization leaders are risk averse (good times and bad) or pursue new platforms only as an immediate reaction without foresight, study or knowledge.

In their efforts to avoid fads or invest resources into areas they do not understand, CEOs will operate from the mindset that if it remains untouched they or their organization is off the social media grid. That can be no further from the truth — the conversation is occurring and they're essentially not at the table.

“You can't win if you don't play”. For many leaders not playing means they cannot lose, however with social media, they must understand they are losing.

I may serve as my own “white knight” (and that of my daughters, for now), but I must be willing to possibly serve time as the organization jester, leper, and pariah. Pioneers may bleed, but we have pros like yourself to help apply the tourniquets.

Jay, great post. Couldn't agree more with your points. It amazes me that we all say we're looking for a competitive edge and yet we're still “experimenting” with social media. Yes, the communications game has changed, but there are enough case studies, examples and results to demonstrate that social media/digital media has arrived. I'm getting tired of listening to clients continue to say they want to experiment and let the interns work on it.

It's time for strategy to win out over tactics and for communications professionals to start teaching and take charge. The tools might have changed but communications is still at the center. I believe we all get nervous of the tools and learning curve. It's time to move on.

Great point Joey. Someone needs to research and publish a blog post about companies that failed when they refused to adopt and adapt. Victims of the telegraph would be an awesome angle!

    Jay
The numbers are astounding. I am trying to be naive and think that social media has been embraced by all levels within a company but 86% is alarming. Your point about 65 twitter mentions per hour is right on. What is funny is that a commercial or print ad is not viewed that many times so why should the online platforms have to have that high of a standard?

We have to wonder all those years ago if TV first met these obstacles with higher ups when the tv was invented and previous advertising was newspaper and radio. Nothing is a sure bet in advertising. If you have a great product/service, brand reputation and great ads (which is open to public perception) then success will happen. Yes there is a strategy involved but the best strategy with a poor product/service is never going to work. Social media will be embraced sooner or later but for those later, they have a lot of catching up to do.

    I agree with Oliver, outstanding!

  • http://www.convinceandconvert.com jaybaer

What I don't get is this notion that “we'll experiment to see if it works.” When does social media (done strategically and well) not work?

It's very tough. The differences between a blog and a collection of essays are humanization, and community. If you can't do either of those on your blog, it's going to be difficult to build or sustain traffic. Only way around it is to be hyper-informative and hyper-relevant, or get your customers to create content for you.

  • http://www.convinceandconvert.com jaybaer

Good question Deb. I think we'll start to see it widely within a year, and some companies are already screening not only for social competencies, but for existing social graphs on the part of prospective employees. As to continuing education, I'm not sure. There's a lot of social media training out there already (including my own 8-hour Webinar series for MarketingProfs), but making it official CE? Not for a while.

  • http://www.convinceandconvert.com jaybaer

Jay, I think that right now there's a lot of passion for social media and it's incorporation into every aspect of our business and personal lives. It's almost reminiscent of Christian revival of the early 1970's (remember the “Jesus movement”?) and everyone wants to preach the good word of social media and it's healing powers. Those that believe will see heaven and those who don't will burn everlasting in a lake of fire. . .yes?

Well as much as I (a small business) have enjoyed the benefits of social media (and I tweet a lot) in not only identifying possible resources to (perhaps) help grow my business, exposure to a wealth of knowledge from the many filmmakers cruising the web, and making a friend or two – I still do business the old-fashioned way: Prospecting, Presenting, & Closing the sale. And that's the way most companies still do business (and as a member of several Chambers of Commerce here in South Florida, I've spoken to a lot of business owners about this). And because that formula ain't broke, a lot of companies feel there's no need to fix it.

Which brings us back to the original point, if 86% of company executives are still not using social media, what does that mean? That they're all stupid? That their businesses will meet their doom unless they utilize social media immediately? That's where I think you hit the nail on the head in your second paragraph: social media has tremendous “potential”.

Social media is still evolving and until a solid few years of research can prove that there is definite ROI in utilizing company-wide social media plan, most companies will still consider it only a fad.

I, for one, believe that in the coming years, research will prove that social media can be a very effective part of one's business plan and you will see the investments into the development of social media manager training in more and more companies. How big a role social media will play in a company's success will be determined over time. And perhaps one day if everyone is using social media, we might not be as passionate about it as some of us are today.

I remember when the pop rock group The Pixies were the darlings of the underground alternative rock scene. We believed they were the second coming of The Beatles (they were) and people who didn't dig them were “squares”. Well, as soon as they were getting regular radio airplay and going platinum, we no longer thought it was cool to be a fan cause everyone was “getting” it, so we began our hunt for the next best kept secret in music. . .we found Pavement. Maybe that will one day happen to social media. . .we shall see.

    Nuff said.

Absolutely. Getting the C-suite to really believe is SO hard. At present we're seeing people dabble without a strong PR / Communications strategy behind them. You have to commit to social media for the long haul to see the benefits. You also know how to measure your ROI effectively.

Good luck converting the masses !

Thanks for bringing this into focus, Jay. We hear from clients all the time that they are pushing hard internally, but it's slow going. With more and more success stories every day, the evidence is mounting, but organizations must make a strategic decision to leapfrog, and not just play catch up. Keep the faith, and thanks!

I was hoping that I would encounter a response like this somewhere along this thread. Social media does have a lot of potential and has been very effective for some companies, but I also don't believe that any company that fails to jump on the bandwagon is doomed. Assuming social media works for every company, whether they are B2B or B2C, is a blanket statement and jumps to a very big conclusion.

I think instead what the mantra should be is 'integrated strategies work, and social media can add another important dimension to those strategies.' A company that doesn't engage in social media doesn't always indicate a corporate culture that refuses to evolve. They may choose to forgo a social media presence due to a lack of resources or the belief that is an ineffective allocation of their resources. If there isn't an internal structure to support it, or the time invested in managing a social media presence detracts from proven sales methods, then it doesn't make sense for the company to invest valuable resources that may make a bigger impact somewhere else.

I believe in the power of social media, but I agree that it's not the end all be all. Companies still need a balanced strategy – and we need to make peace with the fact that for some, it may not include social media.

  • danperez

Amanda, Glad to see someone agrees with my observation. Thought I'd be ostracized by the social media community and have my twitter privileges revoked.

Again, I strongly believe social media programs will be developed by several of the 86% not utilizing it presently. Ultimately, I also feel it will still be 10% or less of a company's overall 'integrated strategy'. Social media is a terrific tool for small businesses (like myself) that are devoid of a sales or marketing dept as long as we make the time daily to engage. And trust me, I'll be tracking the results.

    Jay?

Spot on, Jay. Until folks have their ah ha moment, it's very easy for them to dismiss social media. Experimenting with social media to appease your communicator or be like the “cool kids” is bound to fail if there's no real intent or effort (or resources) behind it.

One of the reasons I love Mad Men is because the time of advertising in that age with the transition from print / radio to television is very similar to what's happening right now.

I do find it interesting that so many in the C-Suite are not willing to engage in social media and learn about what's going on in that space. They are willing to hand over huge portions of their marketing budget to a medium that they know nothing about.

All I have to say is AMEN! If the top doesn't at least recognize WHY participation is valuable the HOW will never come to fruition.

Compare the adoption of SM to another internal change…it has to filter through many decision makers and the offices or layout have to be rearranged to make room for the new service, division or employees. The enterprise world takes months to make a shift for a small change let alone an outward facing communication to the world! Then you're asking for full disclosure too…oh my!

I tell CEO's all the time “You don't have to join Facebook if you don't want too but you do need to allow your employees to be a voice for your company…”
